Your enquiries are healthy. Your occupancy still isn't moving as fast as it should.

Every Later Living operator recognises this feeling. A full inbox. A busy sales team. And occupancy that still stalls. The instinct is to spend more on advertising. In most communities, that isn’t the real problem.

The real problem sits inside the funnel itself, in how quickly and efficiently prospects move from first enquiry through to completion. Jacobs Brain shows you exactly where, and exactly why, before it costs you a sale.

Jacobs Brain doesn’t replace your CRM. Rather, it sits between your CRM and your marketing team, joining up the data they already hold.

Built on two decades of UK Later Living sector experience, for Sales and Marketing Directors, Sales Managers, C-Suite and Investors across the UK and Ireland.

Five questions every Later Living operator should be able to answer

  1. 01 Which stage of your funnel is actually losing you prospects?
  2. 02 Is your marketing spend working as hard as your sales team?
  3. 03 Is your community’s location and demographic profile working for you or against you?
  4. 04 Could you defend your marketing budget in front of the board tomorrow?
  5. 05 Do you know if this month’s numbers mean you’re accelerating or stalling?

If any one of these gives you pause, the rest of this page is for you.

Problem

Enquiries are not completions. Every operator knows momentum stalls somewhere between first contact and signed reservation. Few can say exactly where.

Jacobs Brain tracks the full journey, Enquiry, Visit, Reservation, Completion, and scores every stage against current UK Later Living benchmarks. It doesn’t just flag a low number. It names the bottleneck and gives it context.

Context: We are in the peak summer season (July), a prime period for community engagement and events, yet the conversion from First Visit to Reservation is significantly underperforming (Gap Score: 27%).

1. Likely Root Causes

  • Failed Emotional Engagement: Salespeople may be "feature-dumping" during first visits rather than identifying specific customer trigger points (e.g., downsizing anxiety or social isolation).
  • The "Overwhelmed" Prospect: The 4% gap suggest prospects are stalling after the visit, likely due to the daunting task of selling their current home or decluttering.
  • Premature Closing: Attempts to accelerate uncommitted prospects rather than nurturing them through a tailored second "touch point" (revisit).

2. Remediation Actions (Ranked by Impact)

  1. Introduce Part-Exchange Early: Proactively present Part-Exchange and downsizing assistance during the first visit to remove the "tipping point" barrier of property sale anxiety.
  2. Tailored Revisit Strategy: Transition from "generic tour" to a "lifestyle experience." Invite the 15.6 non-reserving visitors back for a summer community event this month to build trust and social proof.

02 — Sales Velocity Index

Sales Velocity Index (SVI)

By monitoring the Sales Velocity of your later living or retirement community, it helps you to understand how quickly prospects are moving through your sales pipeline and the different factors that can contribute to your occupancy velocity. Together with property prices and construction costs, it is a primary driver of the rate of return on later living developments.

Jacobs Brain calculates a single 0 to 100 score that quantifies pipeline momentum across volume, conversion rate, deal quality and cycle time, purpose-built for Later Living. No more guesswork about whether your community is accelerating or stalling.

Nine or more channels. Three spreadsheets. One dashboard nobody quite trusts. Fragmented data often blurs the picture.

Every channel. Every metric. At a glance.

Score your entire funnel and benchmark it against UK Later Living data.

Google Search, national and local advertising, outdoor, referrals, mailshots, social and signage all bring enquiries in, each with its own cost and conversion behaviour. Jacobs Brain scores every channel against UK Later Living benchmarks, on a single colour-coded dashboard.

Knowing you generated 33 enquiries from Google Search is one thing. Knowing that’s only 33 percent of what the sector achieves is another. Every tile is scored the same way, with the raw numbers behind the score shown alongside.

Date: 16 July 2026

Performance Overview:

Lead generation is currently dominated by high-intent local awareness (Signage 100%, Local Knowledge 92.8%). Google Search is underperforming (33.3%) despite moderate visitor quality (65.7%), suggesting a missed opportunity to capture active seekers.

Actionable Recommendations:

  • Audit Trigger Point Attribution: High Signage and Local Knowledge scores combined with low Other quality suggest a lack of precise questioning at enquiry.
  • Leverage Summer Momentum: Since July is a strong month for engagement, host community-led garden events using the high Signage score to drive Walk-In traffic.
  • Refine Search Strategy: Google Search spend is currently inefficient. Shift focus from generic keywords to person-centric messaging.
  • Conversion Focus: The gap between Local Knowledge volume and poor visitor quality (21.3%) indicates top of funnel noise.

04 — Site and context analysis

Site and context analysis

Problem

You can optimise your funnel perfectly and still be fighting the location your development is built in.

Neighbourhood demographics shape who is likely to move. Housing market liquidity determines how fast prospects can act. Competitor proximity affects your share of voice before a prospect even enquires. None of this shows up on a standard sales dashboard.

A low housing market score tells you property liquidity is sluggish before it shows up as a stalled pipeline. That single insight can shift your whole approach, toward part-exchange conversations and assisted move support, rather than waiting on a market you can’t control.

AI Context Insight Market Liquidity Challenge: A Housing Market score of 29% indicates sluggish property liquidity — likely extending the downsizing journey. Consider part-exchange or assisted move incentives.

Jacobs Brain scores your community across five location dimensions, including neighbourhood demographics, housing market conditions, community location and competitor proximity, plus sixteen scored points of interest such as shops, doctors and dental surgeries. Every score is benchmarked against UK Later Living sector averages.

The same catchment data, qualified over-65 population at five, ten, fifteen and twenty mile radii, also feeds directly into the Marketing Budget Builder below, so your budget is grounded in the real size of your local market.

05 — Marketing budget builder

Marketing budget builder and stress tester

Problem

Most Later Living budgets are last year’s spend plus a percentage, agreed in a different room from the one where the occupancy target was set.

Most Later Living budgets rely on assumptions rather than evidence. They ignore how long the Later Living decision cycle actually takes. And nobody stress-tests the plan before the spend is committed. The result is a budget that looks reasonable in October, shows strain by March, and is quietly written off by September.

Start from the target. Work backwards.

The Budget Builder begins with the number your board actually cares about, target occupancy, and works backwards to the marketing spend required to deliver it, using data Jacobs Brain has already measured from your own community.

Every pound in the resulting plan is traceable to a unit sale.

Budget Builder

Start with your occupancy target.
Work backwards to the budget.

Four steps. Your data. Your sales history. No generic assumptions.

Step 1 Inventory & Targets Total units, current occupancy, target occupancy, attrition. Engine derives net unit growth required. Units needed
Step 2 Reverse Funnel Applies your conversion rates to back-solve: reservations, tours and enquiries needed. Enquiries needed
Step 3 Channel Allocation Enquiries distributed across 9 channels by lead share, each with a target cost per lead. Budget per channel
Step 4 Financial Validation Tested against 3–6% of entrance fees guardrail. Healthy / Watch / Over-budget status applied. Board-ready

Then it gets stress-tested.

The Budget Realism Stress Tester scores the finished plan from 0 to 100 across four weighted dimensions, returning a clear verdict: Achievable, Moderate Risk or High Risk.

Budget Realism Stress Tester

Funnel Time-Lag Late-year enquiries unlikely to complete inside the plan year given your lead times.
Channel Saturation Your marketing channel costs are in alignment with your history.
Market Ceiling The plan needs a 4.11% penetration rate of the qualified over-65 population. This is a big ask.
Cancellation & Leakage
AI Insight Your plan assumes every reservation completes at 91.4%. Applying this community’s observed cancellation rate leaves roughly 8.5 completed sales against a target of 10.3. Either the funnel needs grossing up or the target needs easing.

Business Intelligence

Problem

A day preparing a board report is a day not spent fixing the pipeline it describes.

Every dashboard rolls up into a board-ready report. Choose executive, marketing or operational formats, each following the same clear structure: cover page, executive summary, data sections, AI analysis and recommendations.

AI-written executive summaries synthesise site scores, velocity trends and channel diagnostics into a strategic narrative. Review it, edit it, present it. What currently takes a day of exports and formatting now takes minutes.

Frequently Asked Questions

What does Jacobs Brain do?

Jacobs Brain is a marketing analytics and sales performance intelligence platform, built specifically for Later Living Community Operators. It consolidates your sales and marketing data, from initial enquiry through to completion, into a single dashboard. Automatically benchmarking your performance against industry averages, identifying bottlenecks in your conversion funnel, and generating actionable recommendations to improve sales velocity.

Why do I need Jacobs Brain?

Without it, you’re relying on spreadsheets, gut feel, and fragmented data to make critical marketing and sales decisions. Jacobs Brain replaces guesswork with hard metrics: it tells you which marketing channels deliver quality leads, where prospects drop out of your funnel, how your cost-per-enquiry compares to industry norms, and what specific actions will accelerate completions. It’s the digitisation of 20 years of UK Later Living sector expertise.

Will my data be safe?

Yes. All data is stored securely in an enterprise-grade cloud database with row-level security, meaning users can only access data appropriate to their role. If you enable optional AI analysis, only anonymised numerical scores are ever processed, no personally identifiable information leaves the platform. We comply with GDPR principles and the EU AI Act’s transparency requirements. Your data is never used to train AI models.

Is it easy to set up?

Yes. A guided onboarding wizard walks you through setting up your community profile, entering your first data points, and inviting team members. Most users are up and running within the a hour, with data available. You don’t need any technical expertise, just your marketing spend figures, enquiry numbers, and sales pipeline data. If required, we have a CSV template with the data required. Just request by email (mark@jacobsbrain.ai)

How many data points do I need to complete?

The platform works best with a full dataset, but you can start with as little as your enquiry numbers, visit counts, and reservation figures. The core performance funnel requires around 20 key metrics. Site assessment data (demographics, house market, local area) adds deeper context but can be populated over time. The system will highlight which data gaps are affecting your analysis.

Why do I need to regularly update my data points?

Jacobs Brain tracks trends and momentum over time. Regular updates (ideally monthly) allow the platform to detect shifts in performance, trigger timely alerts when metrics deviate from benchmarks, and build accurate trend charts. Stale data means stale insights, the Sales Velocity Index and bottleneck detection are most valuable when they reflect your current pipeline reality.

My community only rents, will Jacobs Brain work for me?

Yes. While the platform uses terms like “reservations” and “completions,” these map directly to your lettings pipeline, enquiry → viewing → holding deposit → move-in. The conversion funnel, marketing channel analysis, and cost-per-enquiry benchmarking are equally applicable to rental communities. The core principle of measuring and optimising sales velocity applies regardless of tenure type.

What is the Sales Velocity Index?

The Sales Velocity Index (SVI) is a composite 0–100 momentum score that measures how quickly and efficiently your community converts interest into occupancy. It’s weighted across four dimensions: Pipeline Volume (25%), Conversion Rate (30%), Deal Quality (20%), and Cycle Time (25%). A higher score indicates stronger momentum. It’s displayed at the top of the Velocity Index & Bottlenecks page and is a key headline metric for board reporting.

How many user logins are there per licence?

Licence allocations are agreed as part of your subscription. The platform supports multiple user roles; View Only, User and Administrator, so you can distribute access across your team according to their responsibilities.

Can I restrict what some users can see?

Yes. Jacobs Brain has a role-based access system with four tiers: View Only (read-only dashboard access), User (data entry and standard features), Administrator (user management and system settings). Administrators can assign roles to control what each team member can access.

Am I able to produce a summary to be included in the Board Report?

Absolutely. The Report Generation feature produces board-ready documents with executive summaries, IBCS-standard charts, and AI-generated strategic narratives. You can customise report sections, review and edit the AI summary before inclusion, and export in professional formats. The system aggregates data across all modules; site metrics, marketing ROI, and the full performance funnel, into a structured report following a Cover Page → Executive Summary → Data Sections → AI Analysis → Q&A Highlights flow.

Can I turn off AI Assistance?

Yes. AI is off by default and requires explicit opt-in via acceptance of the AI Usage Policy. Once enabled, you can disable it instantly from Settings → AI Analysis by toggling the switch. Disabling AI stops all analysis processing immediately with no residual data retention. You remain in full control at all times.

Why do I need a different account for each of my Communities?

Each community has unique demographics, local market conditions, competitor landscapes, and marketing channel performance. A separate account ensures benchmarks, scores, and AI insights are specific and accurate to that community rather than blended across a portfolio. This gives you precise, actionable intelligence per site which is essential when each community may need a completely different marketing strategy.

What is the Marketing Budget Builder?

The Marketing Budget Builder works backwards from your occupancy target to the marketing spend required to deliver it, using your own conversion rates and channel costs. The Stress Tester then checks the plan against funnel timing, channel capacity, market size and cancellation rates before you commit budget.

What does Site and Context Analysis cover?

Site and Context Analysis scores your community across five location dimensions, including neighbourhood demographics, housing market conditions, community location and competitor proximity, plus sixteen scored points of interest, all benchmarked against UK Later Living sector averages.
